From boss to builder: leading people isn’t like treating teeth

Dental school trained you to be the decisive expert — diagnose, decide, execute. That mindset is priceless in the operatory and can quietly sabotage you as a leader, because people aren’t teeth. They don’t respond to commands the way tissue responds to treatment. Great practice leaders make the shift from boss to builder.

Why doesn’t the “expert authority” mindset work on people?

In the chair, you make the call and act. With people, that same instinct — I have the answers, do as I say — produces compliance without ownership. Organizational health (aligned, engaged people working well together) beats technological or strategic advantage, and you can’t command it into being.

What does a “builder” do differently?

A builder cultivates ownership instead of control, nurtures alignment instead of obedience, and helps people discover their capabilities instead of just handing them answers. Concretely: ask “what are you noticing about our patient flow that we’re missing?” instead of issuing instructions. That one shift turns competent-but-disengaged employees into invested contributors.

How do you make the shift?

Develop social awareness — read the emotional currents in your practice and adapt to individuals, because different people are motivated differently (see the five languages of leadership). And accept that your job includes developing people, not just utilizing them. Leadership isn’t a position; it’s influence people choose to follow.
